The 3B Leadership Model

Dr. Ghazi Abdul Rahman Al-Gosaibi (1940-2010) was a prominent figure in Saudi Arabia and throughout the Arab world. As a minister, diplomat, poet, intellectual, and public figure, he played an important role in the Kingdom’s economic and institutional development across several sectors.

His book, A Life in Administration (حياة في الإدارة), documents key chapters of his rich and creative role as a development leader and official minister.

First published in 1998 in Arabic and translated into English in 1999, the book is exceptionally insightful for those concerned with economic development and the practical challenges officials face in translating worthy objectives into reality. For those engaged in or entertaining a leadership role, it is a must-read.

In 2018, the book was integrated into the Saudi secondary curriculum for the administrative skills elective track. While recent educational reforms transitioned to standard applied textbooks, Al-Gosaibi’s career and insights remain widely featured as key case studies in leadership education.

Key Attributes of a Successful Leader

In the book (pp. 128-130), Al-Gosaibi argues that, regardless of the particular school or style of management one follows, a successful leader must possess three key capabilities:

  1. The ability to identify the right decision.
  2. The ability to make the right decision.
  3. The ability to implement the right decision.

I call this three-dimensional model the 3B Leadership Model. A successful leader must be Bold, Brave, and Brilliant.

Bold

To identify the right decision, a leader must be bold enough to see the big picture.

This requires vision and critical judgment: distinguishing major trends from irrelevant details, zooming out from operational minutiae, identifying macro developments, and challenging prevailing institutional assumptions. Those who drown in minute details will fail to see the big picture and lose the strategic compass.

A bold leader sees the road ahead where others see only mazes and dead ends.

Brave

Clarity without courage produces paralysis. A successful leader must be brave enough to make the right decision. In many cases, the right decision is obvious; what is lacking is the courage to make it. Important decisions inevitably involve uncertainty, resistance, and risk. A brave leader accepts responsibility for those risks, withstands opposition, and formally commits the organization to the necessary course of action.

Without risk-taking, the organization will fail to move in the right direction. A brave leader bears the weight of uncertainty, overcomes resistance, and formally authorizes the necessary disruption.

In short, Bold is about vision; Brave is about determination. Bold answers the question, What should we do? Brave answers, Are we willing to do it?

Brilliant

Al-Gosaibi’s genius during the execution phase was deeply rooted in field inspections, cutting bureaucratic inertia, and empathetic communication.

The three Bs can therefore be summarized simply:

  • Bold: See the big picture and identify the right direction.
  • Brave: Choose and commit to it.
  • Brilliant: Make it happen.

A Leader’s Style

As Al-Gosaibi rightly pointed out, different leaders follow different approaches and have different styles. Each leader would achieve each of the three Bs in their own way and in their preferred manner. The value of the 3B framework is therefore not that it prescribes a particular leadership style. Rather, it organizes the essential capabilities of leadership into a coherent framework.

Not surprisingly, Al-Gosaibi marveled at the three dimensions: He was visionary, courageous, and highly socially intelligent. In some respects, however, Al-Gosaibi was controversial. But that is an inevitable feature of any leader who makes a tangible impact in his environment.

Al-Gosaibi remains one of the modern Arab world’s most influential reformers. He left an enduring mark on Saudi Arabia’s institutional development and beyond. His vision, insights, and achievements will continue to inspire current and future generations.
